The three levels — and why most programs address the wrong one

Leadership development constraints exist at three distinct levels. Understanding which level your constraint lives at determines which type of development actually works.

Level 1 — Knowledge and skill gaps. The leader lacks specific frameworks, capabilities, or technical leadership skills. A well-designed leadership development program addresses this directly and produces lasting gain. This is the level most programs are built for — and it is the level most experienced CEOs have already addressed.

Level 2 — Behaviour and habit gaps. The leader knows what effective leadership looks like and does not consistently do it. The framework underneath the programmes

The soul-based leadership framework maps five expanding energy spheres. Each is associated with a natural element and a dominant emotion. Together, they decide which leadership level a person can access and what blocks each transition. This has real organizational consequences, particularly for new leaders navigating their first major transitions. Maxwell’s five levels of leadership, Collins’ Level 5 leader, servant leadership, and situational leadership each describe what leadership looks like when specific sphere charges are resolved. In essence, all of these frameworks describe the outer expression of that resolution. None of them explains how to resolve them.

Why no role plays or competency frameworks?

Role play modelling installs new behaviours on top of an unchanged inner state. Under pressure the inner charge overrides the new behaviour and the old pattern returns. The behaviour change that follows is structural — it does not require maintenance because the charge driving the old behaviour is no longer active.

How does this program differ from executive coaching?

The programmes are the development vehicle. The coaching is the container that holds the developmental arc across the engagement. Both happen at once. The coaching sessions deploy the Power Up and Close Up programme content within a consistent weekly or fortnightly relationship over 9–12 months.

What makes the Soul-based framework different from other leadership models?

The major leadership models — Maxwell, Collins, Greenleaf, Hersey and Blanchard — describe what leadership looks like at different levels of development.
