The Attachment Charge in Leadership: The Seven Phases of Holding On

Attachment is the charge that builds companies and then caps them. It exaggerates the positive side of a person, an object, a strategy or an organisation, and it wants to unite with what it sees. In a founder that looks like commitment. In a CEO ten years later it looks like an organisation that cannot grow past the point where one person still needs to hold everything.


What is desirous attachment? Desirous attachment is an emotional state of mind that observes an object – a person or a thing – exaggerates its positive aspects, and develops a wish to unite with it, possess it, and finally be inseparable from it. It develops through seven identifiable phases, and it harms both the person experiencing it and the people it is directed at.


Where attachment sits in the five charges

In the soul-based framework, three concentric spheres of energy reside in the heart: Earth, Solar System and Universe. Attachment sits at the Solar System level, the sphere of balance, and it is paired with the element fire.

Its exact opposite is the anger charge. Anger exaggerates the negative and wants to separate. Attachment exaggerates the positive and wants to unite. Notated as polarities, anger is the minus and attachment is the plus of the same sphere. Both are disturbances of the same emotional balance within your self-identity, and both prevent the stillness that equanimity produces.

What is actually happening in attachment is this: you do not accept or acknowledge your own bright side, and you have strong fears about moving into your own power. So you place your light outside yourself and try to pull it back in by uniting with the thing that carries it. The beautiful car, the exceptional company, the flagship client, the ideal hire – each represents your own positive qualities, projected outward and then pursued.

You have had these qualities all along. You only need to recognise them.

The seven phases of desirous attachment

Attachment is not a character trait, which is precisely why the excuse “this is just how I am” does not hold. It develops in phases, and it develops very fast – many people move from phase one to phase five faster than a sports car reaches a hundred kilometers an hour. These phases originate from Buddhist sources.

Phase seven is the honest answer to why founders cannot hand over. It is rarely that no successor is good enough. It is that there is no longer a person underneath the position to hand over from.

Inappropriate attention: where to intervene

Phases two, three and four – focusing on the good qualities, exaggerating them, and considering the object desirable – are together called inappropriate attention. This is the operative insight for anyone trying to work with this charge.

Inappropriate attention induces desire. Desire attaches us to the object. By the time you reach phase five you are managing consequences rather than causes. If you do not want to develop desirous attachment, you have to intervene in the early stages of its evolution and prevent inappropriate attention from taking hold.

For a senior leader this reframes the entire problem. The place to catch a bad acquisition, a disastrous hire or an obsessive pet project is not at the decision. It is three phases earlier, at the moment your attention began selecting evidence.

Why attachment is harmful in an organisation

Leaders operating from attachment steal life energy, because they cannot generate it themselves. You want the person or object inside your own energy sphere, and you develop the habit of pulling them in. Where that object is a person, this destroys free will – you throw your energy sphere over another person and the situation becomes managed rather than chosen.

In practical organisational terms:

  • Delegation fails structurally. Not from a skills gap, but because releasing the work means releasing the identity attached to it
  • Free will erodes in the team. People stop originating and start anticipating what you want
  • Attention becomes uneven. The favoured project gets everything; the rest of the organisation gets what is left
  • It provokes the other charges. When everything outside you is more beautiful than what is in front of you, the people around you feel it, and jealousy and anger form in response
  • Heart connections are not established. Union is forced rather than met, so the closeness never actually arrives

Obsession as escape

When attachment meets an obstacle or a criticism, it reaches for anaesthesia. Alcohol, substances, food, spending, gambling, sex, medication, and – the socially rewarded version – work itself. Religious dogma and philosophy can serve the same purpose. All of it functions to avoid being present in this reality right now.

Overwork is the perfect hiding place at senior level, because the organisation applauds it. Life begins to feel like a prison of compulsory actions. You are not free. You are the servant of what you own.

Recognising attachment in the people around you

Each of the five charges invades your space in a characteristic way. Attachment is the one that steps into your space and tries to force a union. The unspoken message is: you are only useful to me for one or more purposes.

By contrast, an angry person pushes you away and treats you as not useful. A prideful person makes their own space large and rejects yours, treating you as inferior. A jealous person makes their space small and wants to make yours small too, treating you as something to be controlled.

If you recognise the attachment pattern in a manager, an investor or a co-founder, the useful question is not how to change them. It is why their behaviour drains you specifically. Reactions of others are their issue, not yours — but as long as someone else’s charge reliably triggers you, there is something of your own worth investigating. The outer world is a reflection of the inner charged world.

Identify which charge is actually running your leadership

All five charges reside in everyone. What varies is which are most active in how you currently lead.

Suggestions for working with attachment

The framework’s own recommendations, translated for a leadership context:

  • Practice equanimity – the neutral position of the mind. Focus on what you have already received up to this moment rather than what you are reaching for
  • Accept the attachment and form the intention to reduce it. Suppression is not the instruction. Recognition is
  • Deliberately look at the negative characteristics of the person or object while the attachment is active. This is the direct counterweight to inappropriate attention
  • Practise withdrawing from the senses for longer periods over time. The light and the beauty are inside
  • Recognise that nothing you accumulate transfers. Everything you collect you cannot take with you
  • Embrace the earlier traumatic experience where the attachment originated. This is the part no technique substitutes for

Why you keep choosing the impossible situation

This page has described two things separately: the resistance to being born that gets re-sought later through situations which can hardly succeed, and the reach for anaesthesia when attachment meets an obstacle. They are not two patterns. They are two points on one loop, and seeing it as a loop is what makes it recognisable in your own history.

It runs like this. You seek out difficult situations, or you attract them without appearing to try. The difficulty is not incidental — it is the whole point, because a difficult situation is the only kind that lets you demonstrate how capable you are. Then a genuinely large obstacle arrives. Motivation drops away with startling speed. And you look for an exit: drink, gambling, food, spending, substances, or the socially rewarded version, more work.

Then the cycle restarts somewhere else, with a new situation chosen for the same reason.

The mechanism is worth being precise about. The situation was never selected for its likelihood of succeeding. It was selected for the size of the display it made possible, which means the motivation was attached to being seen attempting it rather than to finishing it. So when the obstacle turns out to be real rather than impressive, there is nothing underneath holding the effort in place. Nothing has failed at that moment. What has happened is that the actual purpose of the exercise ran out.

At senior level the cost of this lands on other people. The turnaround nobody else wanted. The market entry with no realistic path. The acquisition that made a magnificent announcement. Each is a heroic start followed by a quiet withdrawal of attention, and an organization left carrying a commitment its leader has already left. Boards frequently read this as a strategy problem and replace the strategy. The next one is chosen the same way.

Blocked here, you have no energy to accept or to respect. Both require whatever is actually in front of you to be enough — and this pattern exists precisely to ensure that nothing ordinary ever is.

Frequently asked questions about the attachment charge

Is attachment the same as commitment? No. Commitment is a chosen, sustained investment that you could withdraw if it stopped serving its purpose. Attachment is the loss of that option. The test is simple: if this were taken away, would you lose something you have, or would you lose who you are?

Why can I not simply delegate more? Because delegation addresses phase six of a seven-phase sequence. Phases one to five keep regenerating the grip, so the delegated work returns. This is why delegation frameworks work for a quarter and then quietly stop working.

Is attachment always about people? No. The object can be a strategy, a product, a building, a title, a market position or the company itself. Attachment to an idea is one of the most expensive forms at board level, because it is the hardest to see as personal.

How is attachment connected to anger? They are opposites within the same sphere, and they frequently pair. In relationships and leadership teams you often find one person exaggerating the positive and pulling in while the other exaggerates the negative and pushes away. This produces a strange equilibrium in which both can actually grow, because each triggers old pain in the other.

What resolves attachment? Equanimity – holding the neutral position. Practically: look at the darker side of what you desire, and at the bright side of what you are angry at. Both charges dissolve from the same practice.

What is the attachment charge in leadership?

The attachment charge is one of five inner charges in soul-based leadership development. It exaggerates the positive aspects of a person or object and produces a wish to unite with, possess and finally become inseparable from it. In leadership it appears as an inability to delegate, possessiveness over teams and accounts, status symbols compensating for inner lack, and – at its furthest phase – an identity so fused with the organisation that succession becomes impossible.
