Coaching versus traditional training — why this training is fundamentally different

If you have done conventional leadership training — management courses, executive education programmes, communication workshops, skills-based learning — and found that the improvements did not last, this post explains why. What is the difference between conventional leadership training and coaching versus traditional training? Conventional leadership training builds knowledge and technique — teaching leaders new frameworks, communication skills, management approaches, and behavioural practices. What conventional leadership training actually does

Conventional leadership training is built on a theory of change that goes like this: if leaders learn better frameworks and techniques, they will apply them, and their leadership will improve.

This theory is correct up to a point. Leaders who lack specific knowledge — about how to give structured feedback, how to run effective meetings, how to delegate clearly — genuinely benefit from training that provides those frameworks. The knowledge is missing and the training adds it.

The ceiling on this theory appears when the constraint is not knowledge but pattern. A leader who knows exactly how to give effective feedback but consistently avoids difficult conversations is not missing the framework. They are running into an emotional charge — usually connected to early experiences of conflict, rejection, or the consequences of speaking difficult truths — that the knowledge cannot override.

The difference is immediately perceptible to the people on the receiving end. Employees, customers, and colleagues consistently report feeling the difference between a leader whose empathy is genuine and one whose empathic behaviours have been trained. The genuine quality creates a qualitatively different experience — it is felt, not just observed. No amount of training and coaching comparison can produce genuine empathy. It works at the level of conscious mind, not the level where the patterns live

The patterns that most limit leadership effectiveness were formed before conscious memory — in early childhood, through inherited family patterns, in the circumstances of birth and early life.
